The CHRO’s Reframe: Lead the AI Transformation Without Chasing Every New Tool

Part 1 of 5: 19 Power Questions That Turn Curiosity into Business Strategy

Over the next five weeks, I’m breaking down the five big conversations every CHRO should be leading in this AI era. These questions come from months of research, expert interviews, and insights from the CHRO Mastermind community and our events.

Not the “here’s another tool to test” conversations.
Not the “IT has it covered” conversations.

I’m talking about the boardroom, C-suite, and offsite-level questions that actually shape how AI will transform your business.

Here’s what’s coming

↳Enterprise AI Risk & Opportunity Assessment
What’s already happening with AI in your company (spoiler: it’s more than you think) and how to turn it into advantage.

↳Strategic Workforce Transformation for Business Advantage
Using AI to make your people more valuable, not just replace them.

↳Enterprise AI Risk Management & Competitive Intelligence
The guardrails that protect your brand, and help you learn from others' mistakes before repeating them.

↳AI Investment Strategy & Business Value Creation
How to invest where it actually moves the needle.

↳Strategic Leadership in the AI-Transformed Business Landscape
Your role in designing AI-human collaboration models your competitors can’t copy.

This Week: Domain 1, Enterprise AI Risk & Opportunity Assessment

Let’s be honest, AI is already all over your company.

Some of it’s creating wins you should be scaling.
Some of it’s creating risks that might give your legal team heart palpitations.

Your job? Spot both fast, and position yourself as the one who can align the whole organization.

🧠 Question 1: Where is AI already creating advantage or risk across the business without centralized oversight?

What this really means:
Your people are already using AI whether you’ve sanctioned it or not. Some are probably helping the company grow. Others might be exposing you to legal, compliance, or reputational risk.

How to answer it:

  • “Our sales team is closing deals 40% faster using AI, but they’re pasting sensitive client data into open tools.”

  • “Engineering built three internal AI tools that saved us $200K last quarter, but they bypassed IT entirely.”

  • “We discovered AI being used in marketing copy and pricing models, but without any review for bias or legal exposure.”

Stat to use: 75% of knowledge workers are already using AI tools independently, often without IT oversight. (Microsoft & LinkedIn, 2024)

Position yourself as: The strategic integrator who can make AI use intentional, safe, and valuable across the enterprise.

🧠 Question 2: Which critical processes could AI disrupt in the next 18 months, and what’s our competitive response?

What this really means:
AI is going to change how work gets done fast. Some competitors are already using it to win. You need to identify where the biggest threats and opportunities are.

How to answer it:

  • “Customer service turnaround could go from 3 days to 3 hours with AI, that’s a loyalty and margin advantage.”

  • “Sales reps currently spend 60% of time on admin, AI could reverse that and increase top-line growth.”

  • “Our monthly reporting cycle takes 2 weeks, AI could make it real-time, changing how we make decisions.”

Position yourself as: The workforce strategist who ensures your people are prepared for what AI disrupts, and helps the business get there first.

🧠 Question 3: What’s our AI governance framework, and is it a competitive advantage or a liability?

What this really means:
Governance isn’t just compliance. It’s risk mitigation, brand trust, and even market positioning. The risks of doing nothing are massive.

How to answer it:

  • “HR-related AI is now classified as ‘high-risk’ by the EU. Fines go up to €35M.”

  • “A U.S. court recently held employers liable for biased AI from third-party vendors.”

  • “We can be the trusted AI brand while others move fast and break things, and get sued.”

Stat to use: Mobley v. Workday (2024) confirms employers share liability when AI vendors get it wrong. (Seyfarth Shaw LLP)

Position yourself as: The protector of enterprise value who designs ethical, legally sound AI frameworks that build trust and speed.

🧠 Question 4: How can we use AI to solve our most expensive business problems and rebuild the talent pipeline as traditional entry-level jobs disappear?

What this really means:
AI is eliminating junior roles that used to be our leadership pipelines. But it’s also the key to solving complex, expensive problems. Smart CHROs solve both issues together.

How to answer it:

  • “AI can predict customer churn 6 months in advance while giving our junior analysts hands-on strategy exposure.”

  • “Upsell opportunities worth $20M are buried in CRM data. AI can find them, and train people on how to act.”

  • “Instead of entry-level roles doing grunt work, we’ll use AI to elevate them into strategic apprenticeships.”

Stat to use: Companies focused on AI-driven growth see 50% higher profit margins than those focused solely on cost-cutting. (BCG, 2024)

Position yourself as: The architect of a smarter workforce pipeline where AI unlocks new value and your people grow faster than competitors’ can.

🏛️ How to Make It Land in the C-Suite

  • Lead with what you’ve already uncovered, not what you plan to research.

  • Show both wins and risks side by side, the opportunity and the exposure.

  • Benchmark your findings to what competitors are doing or disclosing publicly.

  • Frame the solution:
“I can lead a company-wide approach that captures the value while managing the risk.”

Coming Up Next Week: Domain 2, Strategic Workforce Transformation

We’ll talk about how to turn AI-driven change into a talent magnet while competitors are still busy cutting costs.
